Why do we need to think differently?
Most problems first appear as visible events: a delayed project, declining performance, a customer complaint, a failed process, or conflict between two teams. The natural response is to find the nearest cause and fix it quickly. But when the same outcome returns after people, procedures or tools have changed, a more important question arises: are we solving the problem, or merely calming a symptom while the system continues to reproduce the result?
This is where systems thinking begins. It does not deny individual responsibility or diminish the importance of execution; it widens the field of view. Instead of stopping at “Who made the mistake?”, it asks: which relationships shape behaviour? What incentives drive decisions? Where is information delayed? Who has authority without knowledge, and who has knowledge without authority? What boundary have we drawn around the issue, and which influential factors did that boundary exclude?
From events to patterns and structure
An event tells us what happened now. A pattern reveals whether the outcome repeats or changes over time. Once a pattern becomes visible, we can look for the structure supporting it: policies, information flows, role design, performance measures, relationships between units, and delays between a decision and its consequences. That structure may be difficult to see, yet it strongly influences the behaviour that is easy to observe.
Increasing pressure on a delayed team may appear sensible, but it can reduce quality, create more rework, and produce still more delay and pressure. Cutting inventory may improve a short-term financial measure while weakening operational responsiveness later. Systems thinking helps reveal these feedback loops before temporary movement is mistaken for sustainable improvement.
Mental models shape what we see
Every problem definition rests on assumptions. If we assume poor performance comes from weak commitment, we may seek tighter control. If we suspect the design of work or conflicting measures, we will investigate a different intervention. A mental model is the lens through which we interpret reality; it influences what we notice, what we accept as evidence, and what we exclude at the outset.
Reviewing mental models does not mean that every opinion is equally valid, nor does it replace data. It means making assumptions visible and testing them against evidence. It means distinguishing what we know, what we infer, and what still needs to be tested. This is therefore a practical leadership discipline: it improves the question before time and money are invested in the answer.
Solving a problem without creating another
Complex systems do not always respond as expected. The effect of a decision may be delayed, the burden may shift to another team, or people may adapt to a measure so that the number improves while the real outcome deteriorates. It is not enough to ask whether an intervention will work at its immediate point of application. We must also ask: what happens next? Who else will be affected? Which behaviour will the decision encourage? What unintended consequences should be monitored?
Think Differently does not prescribe one formula for every situation. It develops a language for moving across four connected levels: events, patterns, structures and mental models. These levels help us describe an issue more accurately, see stakeholders and relationships, form testable hypotheses, and choose an intervention from which we can learn instead of defending it simply because implementation has begun.
